Where bottlenecks actually start β€” and why the constraint is rarely where you think it is.

The constraint is usually sales, not production

Most workshop owners believe their bottleneck is on the floor β€” the CNC queue, the edgebander throughput, the painting station. In many cases, the actual constraint is earlier: in how jobs are scoped, quoted, and scheduled. A job with an incomplete site measure or unclear scope creates rework that consumes floor capacity.

WIP management

Work in progress β€” jobs on the floor in various stages of completion β€” is the single best indicator of workshop efficiency. High WIP and low throughput usually means jobs are starting before the information to complete them is available. The solution is tighter job start criteria, not faster machines.

Batch size and flow

Large batches feel efficient β€” cutting all the doors at once, running all the carcasses together. But large batches also mean longer lead times, more WIP storage, and greater exposure when something goes wrong. Smaller, faster batches with better scheduling often produce higher throughput than optimised large-batch processing.

Principle: Throughput = Capacity Γ— Utilisation. Improving either number improves output. Reducing WIP often improves utilisation by reducing the coordination overhead.

The scheduling problem

Most small workshops schedule jobs in order of arrival or urgency, not in order of resource efficiency. A smarter approach is to schedule around the constraint β€” the machine or process that limits throughput β€” and build everything else around keeping it loaded.
