Why systematic estimating matters

Gut-feel quoting produces inconsistent margins. Some jobs are profitable. Others barely cover costs. The difference is usually not the quality of the work β€” it's whether the quote captured all the real costs before the job started.

The estimating framework

A reliable joinery estimate has four layers: direct materials (every item at invoice cost, not memory), direct labour (hours Γ— your shop rate, not an approximation), direct overheads allocated to this job, and your target gross margin applied correctly β€” as a divisor, not a markup.

Common omission: Most quotes miss overhead allocation entirely. If your annual workshop overheads are $80,000 and you run 1,200 billable labour hours per year, your overhead rate is $67 per labour hour. That needs to be in every quote.

The site measure is part of estimating

The most expensive estimating error isn't in the calculator β€” it's in the site measurement. Wrong ceiling height. Missed bulkhead. Incorrect wall run length. These mistakes don't show up until fabrication or installation, and they're not recoverable from the client without a variation notice.

Variation management as part of the process

Any scope change that emerges after the quote is signed should trigger a variation notice before the work is done. The estimating process doesn't end when the quote is sent β€” it continues through every scope change until the job is invoiced.
